Why email
Email is the channel that pays back most.
- 25 to 30%of online store revenue from email on a well-run accountMost Australian stores we audit sit under 10%.
- 3xthe open rate of a welcome email versus a campaignThe first email you send is the one they read. Most lists never send it.
- 0 hoursa month to run a flow once it is builtIt sends itself. That is the point.
Revenue share and open rates: Klaviyo benchmarks and Q client audits.

Sound familiar?
Which of these is costing you sales?
Pick the one that sounds like you. All 3 start with the same audit of the list, the flows and the last quarter of sends.
A list nobody emails
No emails this year, and 2,000 contacts waiting.
- Customers, enquiries and signups sitting in a spreadsheet or a CRM.
- You know you should send something. You do not know what.
- The last email was a Christmas closure notice.
First step: Audit the list for what is usable and legal, build the welcome and post-purchase flows first, then a monthly campaign you can sustain.
A newsletter to everyone
Same email every month, to every contact.
- Opens are falling and nobody knows why.
- No flows: the only email is the one someone writes by hand.
- You cannot say what revenue came from email.
First step: Segment the list, build the flows that should have been running for years, and wire the tracking so every send has a revenue number.
Set up, never built
Klaviyo or HubSpot is installed. Two flows are live.
- An agency or a developer set it up at launch and moved on.
- Abandoned cart runs. Nothing else does.
- The templates still have the default footer.
First step: Audit the account against the 6 flows every business should have, fix deliverability, and build the missing 4 with copy and design from the studio.

From one signup, 3 emails over a week.
What the customer sees
Welcome every signup with 3 emails, without anyone pressing send.
This is a welcome flow from the inbox side. Nobody at Mrs. Fields sent any of these; the flow did, the moment someone left their address. The third only goes to people who have not ordered yet.
Subject lines are short enough to read on a phone. Preview text does a second job. Every link is tagged so the order shows up against the email that earned it.
What is Email Marketing?
Email marketing is using the list of people who already gave you their address, customers, enquiries, signups, to bring them back: campaigns when you have something to say, and automated flows that send the right email when someone does something. It is the only channel where you own the audience and pay nothing to reach them.
Most of it under-performs for the same reasons: a list nobody segments, flows that were never built, templates nobody designed, and no link between an email and a sale. We fix those in order. Strategy and deliverability first, the 6 flows every business should have, then campaigns written by our writers and designed by the studio, tracked to your CRM so every send has a revenue number.

- 6 flowsis what every business should have running. Most have 1 or 2.
- 1 in 3campaigns should ask for the sale. The rest earn the open.
- Not youif the list is under a few hundred and not growing. Fix list growth first; we will say so in the audit.
Consent you can prove
Every address opted in, with a record of when and how. The Spam Act 2003 requires it, and it is the difference between a list and a liability.
A welcome flow
The first email after signup is the most-opened email you will ever send. If it is not automated, you are not sending it.
Segments beyond "everyone"
Customers and non-customers at minimum. Then by what they bought, or which service they asked about.
An unsubscribe that works in one click
Required by law, and good for deliverability. Buried or broken unsubscribes end in spam folders.
Revenue tracked to the CRM
Every link UTM-tagged, every order or enquiry attributed. Without it, the report is opens and clicks, which pay for nothing.
Automated flows
Build a flow once and it sells every day after.
A flow is a series of emails triggered by something a person does. This is a welcome flow: 3 emails over a week, sent automatically to every new signup. Nobody presses send.

The 6 flows every business should have
- WelcomeSomeone signs up
- Abandoned cartCart left for an hour
- Browse abandonmentLooked twice, did not act
- Post-purchaseOrder placed or job booked
- Win-backQuiet for 90 days
- Lead nurtureEnquired, went quiet
Stores run cart and browse; services run enquiry follow-up and nurture. The audit tells you which of the 6 you have.
Which platform
Klaviyo if you sell products. HubSpot if you sell services.
Same team, same method, different tools. We are partners with both and will tell you which fits before you pay for either.
Klaviyo
Ecommerce
Shopify, WooCommerce and BigCommerce stores.
- Welcome, cart, browse, post-purchase and win-back flows tied to the catalogue
- Segments from purchase history, predicted next order and lifetime value
- Campaigns for launches, sales and restocks with product blocks pulled live
- SMS alongside email for time-sensitive offers
- Revenue per flow and per campaign, next to Shopping ads in AllNow
HubSpot
B2B and services
Trades, professional services, health, SaaS. Anyone whose sale is an enquiry, not a cart.
- Lead nurture sequences scored on opens, clicks and page visits
- Enquiry follow-up flows that hand warm leads to sales with context
- Re-engagement for quotes that went quiet and clients who lapsed
- Newsletter and content campaigns segmented by service and stage
- Pipeline and revenue attribution back to the first email
On Mailchimp or ActiveCampaign already? We run those too, and will say whether moving is worth it.

Our Email Marketing Strategy
Strategy, list, flows, campaigns, design and the reporting that ties a send to a sale, all run by one team.
Part 01 of 06
Strategy and audit
Where the list came from, what is legal to send, which flows exist and which are missing, how deliverability looks, and what email earned in the last quarter. Then a plan: which flows first, what cadence of campaigns the business can sustain, and what number we report against.
What it changes: A written plan and a baseline. Every month after is measured against it.
Part 02 of 06
List growth and segmentation
Signup points on the site and at the counter, lead magnets that fit the business, and consent captured properly. Then segments that mean something: customers and prospects, by product or service, by recency, by value. The same email to everyone is why opens fall.
What it changes: A list that grows every month and gets the right email, not the same one.
Part 03 of 06
Flows and automation
The 6 flows every business should have, built in Klaviyo or HubSpot with branching for buyers and non-buyers, tested end to end, and reviewed each quarter. Copy by our writers, design by the studio, triggers wired to the store or the CRM.
What it changes: Emails that send themselves and earn most of the revenue.
Part 04 of 06
Campaigns and copy
A calendar of launches, offers, content and seasonal sends, planned a month ahead and approved in one link. Subject lines tested, one message per email, one ask. Written in your voice by the writers who do your website and your ads.
What it changes: A campaign a month you would be proud to receive, without writing it yourself.
Part 05 of 06
Design and templates
A template system in your brand, built for mobile first, that loads fast and renders in Outlook. Product and content blocks the team can reuse. Designed by the studio that made the brand, so the inbox matches the site.
What it changes: Emails that look like you and get read on a phone.
Part 06 of 06
Deliverability, testing and reporting
Domain authentication (SPF, DKIM, DMARC), warm-up, list hygiene, spam testing before every send. A/B tests on subject and send time. Revenue per flow and per campaign in AllNow, attributed to the CRM, compared with month 1.
What it changes: Emails that land, and a report in dollars rather than opens.
What it takes
DIY, hire or hand it over: What each one costs you.
Most businesses doing their own email send a newsletter when someone has time, and the flows that earn most of the money are never built because nobody has a week to build them. Hiring in-house solves the time and creates a new problem: one person who has to be a strategist, a writer, a designer and a Klaviyo or HubSpot administrator.
A managed plan buys the team, not the person. We scope it once we know the platform, the flows to build and the campaign cadence; the audit is how we get there.
The managed column is scoped with you after the audit.
How email works at Q
Your first quarter: audit, flows, campaigns, report.
Month 1 is the audit, deliverability and the first 2 flows. Month 2 the remaining flows and the first campaign. Month 3 is where the report shows revenue by flow and the calendar settles.
You see spend, cost per lead, return on ad spend and revenue from your CRM in AllNow, compared with month 1, and which creative sold.
Step 01 · Weeks 1 to 2
Audit and deliverability
List source and consent, flows live and missing, templates, domain authentication, last the first quarter of revenue. The baseline.

Step 02 · Weeks 2 to 4
Welcome and post-purchase built
The 2 flows that earn fastest, written, designed, wired to the store or CRM and tested end to end.

Step 03 · Month 2
Remaining flows and first campaign
Cart, browse, win-back or nurture built. Template system live. First planned campaign sent to a segment, not everyone.

Step 04 · Month 3 onward
Cadence and report
Campaigns 2 to 4 times a month, flows reviewed quarterly, and revenue by flow and campaign in AllNow against month one.

Email marketing agency, Sydney
Email marketing for Sydney and Australia.
Q Agency provides email marketing from Sydney to businesses across Australia. We build and run email for online stores on Klaviyo and for trades, professional services, health and B2B companies on HubSpot: the flows that send themselves, the campaigns that get opened, and the tracking that ties a send to a sale or an enquiry.
Email is the highest-returning channel most businesses have, and the most neglected. The list already exists; the customers already said yes. What is usually missing is the automation: a welcome series that earns 3 times the open rate of any campaign, a cart or enquiry follow-up, a post-purchase sequence that brings people back, a win-back that cleans the list as it sells. We audit the list and the account, fix deliverability and consent, build the 6 flows every business should have, then run a campaign calendar the business can sustain. Copy comes from our writers, design from the studio that made the brand, and the report shows revenue per flow and per campaign in AllNow, compared with month 1.
Because the same team runs our clients' websites, CRM and paid ads, the list feeds everything: signups from the site, retargeting audiences for Meta and Google, and pipeline in HubSpot. We are HubSpot and Klaviyo partners. Most of our email clients are in Sydney and New South Wales, with national stores and multi-location brands further afield.
Faqs
Questions we get about email marketing.
Straight answers. If yours is not here, ask on the call.
How much does email marketing cost?
It depends on the platform, how many flows need building and the campaign cadence. We scope it with you after the audit. The comparison on this page shows what the same month costs in your own time or an in-house hire.
How big does my list need to be?
A few hundred engaged contacts is enough to start flows; campaigns become worthwhile around 1,000. Under that, list growth comes first, and we will say so in the audit.
Klaviyo, HubSpot or Mailchimp?
Klaviyo for stores: it reads the catalogue and the orders. HubSpot for B2B and services: it reads the pipeline. Mailchimp and ActiveCampaign work for simple newsletters; we run them, and will tell you if moving is worth the effort.
Is my list legal to email?
Only if each person consented, you can prove it, and every email has a working unsubscribe and your business details. The Spam Act 2003 applies to every commercial email sent from Australia. The audit checks this first.
How often should we email?
Flows send themselves, one person at a time. Campaigns: 2 to 4 a month for most businesses, to segments rather than everyone. More than weekly to the whole list is how unsubscribes climb.
What is a flow?
An automated series triggered by something a person does: signing up, leaving a cart, buying, going quiet. Built once, it sends itself. Flows typically earn 60 to 70% of email revenue on a well-run account.
Do you write and design the emails?
Yes. Copy by the writers who do your website and ads, design by the studio that made your brand, built as a template system in your platform so the inbox matches the site.
Do you do SMS as well?
Yes, inside Klaviyo or HubSpot, for time-sensitive offers to people who opted in to SMS specifically. It is a row in the plan when it fits, not a default.
How do you measure it?
UTM-tagged links and attribution to your store or CRM, so every flow and campaign has a revenue or enquiry number. Reported in AllNow against month 1, next to your ads.
How long until it pays?
Welcome and post-purchase flows earn from the week they go live. The full set of flows and a settled campaign calendar show in the report by month 3. Email compounds as the list grows.
Do we own the account and the list?
Yes. The platform account, the list and the templates stay in your name. We are added as a user and removed if we part ways.
