What is Google Shopping?
Google Shopping is the row of product tiles at the top of a search, each with an image, a price and a store name. The ads are built from your Merchant Center feed rather than from keywords: Google reads your product titles, descriptions and attributes and decides which searches to show them for. You pay when someone clicks through to the product page.
Because the feed does the targeting, the feed is the account. A thin title, a missing GTIN or a wrong category means the product shows for the wrong search or not at all. And because Performance Max will happily spend on the products that convert easiest, usually your own brand name and your cheapest SKUs, the structure has to be built by margin, or the return in the report is not the return in the bank.

Feed audit and rebuild
Titles rewritten to how people search (material, size, colour, brand, not the SKU code), GTINs and categories completed, images to spec, price and availability synced. Disapprovals cleared and kept clear. Most inherited feeds are whatever the Shopify app exported on day 1; this is where Shopping accounts are won or lost.
What it changes: Products show for the searches that buy them, and stop being disapproved. In most inherited accounts, this alone lifts impressions on the products that matter by half.

Structure by margin
Shopping and Performance Max campaigns split by margin tier, seasonality and stock depth, each with its own return target. Brand-name searches separated so they cannot be counted as a Shopping return. Clearance gets a campaign with a low target; hero products get budget.
What it changes: Spend moves to the products that make money, and the return in the report matches the return in the bank.

Performance Max, done properly
Asset groups by category, audience signals from your customer list, brand exclusions, negative keyword lists at the account level, and feed-only campaigns where the creative would just dilute. PMax finds your best customers when it is told what a customer is, and your cheapest clicks when it is not.
What it changes: PMax stops finding the path of least resistance and starts finding new customers at a return you set.

What it changes: Unpaid impressions next to the paid ones, and a feed that keeps working when the budget pauses.

Tracking and reporting in revenue
Enhanced conversions, purchase values with margin where possible, GA4 and store analytics reconciled, reported in AllNow against month 1. Return by product group, not one blended number.
What it changes: Budget decisions are made on margin and new-customer revenue, not on a ROAS that includes your own brand name.
How much should you spend?
What return a month should make.
Stores ask "what ROAS is good?" and the honest answer is: it depends on your margin. A 4x return on a 20% margin product loses money; a 2.5x return on a 60% margin product is a good business. Your target comes from 3 numbers, and we work them out with you in the audit.
Google needs around 30 conversions a month per campaign for its bidding to learn, which is why small catalogues start with fewer, broader campaigns and split by margin as volume grows. If the maths does not add up at your margin, we say so and point to Ecommerce SEO or the store itself.
What an order is worth after costs. Average order value times gross margin, less shipping and payment fees.
What return you need. Break-even ROAS is one divided by margin. A 40% margin breaks even at 2.5x; the target sits above that.
What a click can cost. Order margin divided by the clicks it takes to make a sale. If the product page converts one in 40, a click can cost the order margin divided by 40.

What ROAS is good for Google Shopping?
It depends on margin. Break-even return is one divided by gross margin: a 40% margin breaks even at 2.5x, so the target sits above that. A 4x return on a 20% margin product loses money. We set targets by margin tier in the audit rather than chasing a blended number.
Why is Performance Max spending on my brand name?
Because brand searches convert easily and PMax is built to find the easiest conversion. Without brand exclusions and a separate brand campaign, those sales get counted as a Shopping return you would have had anyway. Separating them is one of the first things we do.
Why are my products disapproved?
Usually missing or mismatched data: GTINs, price or availability that does not match the page, images with text or watermarks, or category errors. We clear disapprovals in the feed rebuild and monitor them weekly so they stay clear.
Standard Shopping or Performance Max?
Both, structured by margin. Standard Shopping gives control over bids and negatives for hero products; PMax reaches across Search, YouTube, Display and Gmail for scale. Feed-only PMax where creative would dilute. The audit tells you the split for your catalogue.
How much should a store spend a month?
Enough for Google to learn, and no more than the margin allows. Around 30 conversions a month per campaign is the learning threshold, which is why small catalogues start broad and split by margin as volume grows. We work the number out from margin per order and break-even ROAS.
Shopping or Ecommerce SEO?
Both, as one plan. Shopping sells this month and stops when the budget does; collection and product pages take 6 to 12 months and compound. The same product data feeds both. Tile and Bath Co ran it this way to $480k a month.
Do I own the Merchant Center and the ad account?
Yes. Both sit in your Google accounts; we are added as a manager and removed if we part ways. Your feed, your data, your history.
What are free listings?
Unpaid product placements in the Shopping tab and elsewhere, built from the same Merchant Center feed. Most stores never enable them or lack the product schema on the site to support them. We switch them on in month 2.
Does Shopping work for small catalogues?
Yes, with fewer, broader campaigns at the start and a tighter feed. The learning threshold is per campaign, so 20 products in one well-built campaign beats 20 products in 5 thin ones.
How do you report?
